Meet Zuto

Zuto is a leading UK car finance broker that has spent twenty years matching drivers with lenders. Founded in 2006, it has helped more than 450,000 customers find finance, with over 275 lender products to choose from and no fees charged for comparing them.

Technology and trust sit at the centre of how it works. Customers can see likely decisions without touching their credit score, while free vehicle history checks and a network of verified dealers support the rest of the journey. Zuto is a certified B Corp, and has grown revenue by around 25% a year for four years. A business growing at that pace is ready to rethink how it scales.

The challenge

Zuto’s success comes from matching customers with the right car finance lenders. Revenue had been growing by around 25% a year for four years, but this was tied directly to headcount. However, hiring new people didn’t guarantee immediate results.

Lender rules lived as knowledge passed down by experienced colleagues, with no system to capture or share it. The result was every new adviser took months to reach full productivity.

On top of this, thousands of deals moved through the business every month, and more than half of every adviser's day went on low-value admin such as re-keying information, logging into lender portals one by one, or passing applications between teams. A meaningful share of deals were lost to avoidable process errors along the way. 

Zuto needed a partner who could look across the whole business and find out where growth could be found without just hiring more people.

The approach

CreateFuture and Zuto set one goal together: double deal throughput per adviser without growing headcount. 

A five-person team, spanning product strategy, architecture, service design, AI engineering and delivery, worked from Zuto's own offices for eight weeks. More than 100 interviews, workshops and planning sessions were carried out with Zuto's leadership and technology teams.

The first two weeks built a quantified, end-to-end picture of exactly where growth was constrained. This was a fragmented legacy CRM, with more than 17 separate lender integrations, and staff acting as the human bridge between them. 

The next two weeks turned that diagnosis into a unified domain model with clear ownership, so Zuto knew not just what needed to change but who would own it. Architecture options were then validated against Zuto's own commercial targets and compliance constraints.

Finally, 94 improvement opportunities were narrowed to 58. These were grouped into 12 strategic priorities on a delivery-ready roadmap. The remaining 36 were backlogged rather than dropped.

AI-native delivery

CreateFuture built a knowledge engine. This was a shared, queryable knowledge base capturing every discovery output as it was produced, rather than as a static report at the end. 

That gave Zuto's leadership findings in real time, shaping the work as it went rather than reviewing it after the fact. It left Zuto with a structured record of every architectural decision, domain boundary, trade-off and assumption that its own team, and its own AI tools, can query long after the discovery ended.

What was delivered

In a short period, Zuto had a signed-off transformation blueprint, a validated architecture and a mobilisation-ready roadmap, on time and on budget. Zuto has since appointed CreateFuture as delivery partner for the transformation programme itself, now underway across three workstreams.

Alongside the core brief, the team delivered two pieces of additional commercial value at no extra cost:

  • A dynamic benefits model allowing Zuto's board to see the impact of individual initiatives on deals per adviser per month across a three-year horizon.

  • An AWS infrastructure review identifying £120k in immediate annual savings from switching off unused infrastructure, with a further reduction projected across the full transformation.

The result

Zuto's own technology and product teams co-authored the diagnosis and roadmap from day one, and quarterly sessions brought up to 70 people across the business into the picture. 

With CreateFuture embedded as delivery partner across three workstreams, Zuto now leads delivery of the transformation programme rather than reading recommendations handed over at the end.
